In this video, Dr. Vivek Bindra, Founder and CEO, Bada Business Pvt. Ltd., explains the leadership models and strategies.
Learnings
#1. Leadership Models
The following are the major leadership models:
a. MCD (Managing, Coaching, Delegating) Model of Leadership
The MCD model helps to find which style of leadership you can use in your business, job, or profession. This model is task-based not person-based. This involves the following:
i. Managing: The managing part of leadership involves the activities of close supervision, control, direction, instruction, one-way communication, and feedback.
ii. Coaching: The coaching part of the leadership involves feedforward activities; involvement, development, and encouragement of people; listening; support; facilitation; and creating awareness.
iii. Delegating: The delegating part of the leadership involves the activities of delegating accountability, giving responsibility, providing support, praising good efforts, etc.
b. Talent Progression
A good leader always identifies progressive people from his team and shows them a roadmap to achieve success and growth. A leader should have the ability to establish the talent progression of team members, identify the talent of team members, and provide skills and attitudes to them at the right time. For this, you can use the following SMART model:
i. S – Skillset: This includes how a work should be done.
ii. M – Mindset: This means how to think.
iii. A – Actionable: This includes which work is to be done.
iv. R – Result: This means the outcome of the work done.
v. T – Time-bound: This refers to the work to be done in a limited time.
The skillset, mindset and actionable are the responsibilities of the leaders while results and meeting deadlines are the employee’s responsibilities. When an employee produces a time-bound result as per the skill set, mindset set, and actions guided by the leader, then the employee may grow through the following promotions:
- Executive to manager
- Manager to Manager of Manager (SM)
- Senior Manager to Functional head (DGM)
- Functional head to Business head (VP)
- Business head to Group head (CXO)
(CXO includes positions such as Chief Marketing Officer, Chief Sales Officer, Chief Human Resource Officer, Chief Finance Officer, Chief Technology Officer, Chief Product Officer, or Chief Strategy Officer.)
- Group head to Executive head (CEO)
So, talent progression is identifying the skill set of employees at various levels and then promoting them to the next level.
c. Kirkpatrick Model of Leadership
Kirkpatrick's model of leadership is a training model which involves the following steps:
i. Feedback: You should take feedback from participants attending the training to identify their reactions.
ii. Learning: You should check the learning from training in your team, company, organisation, neighbourhood, and family.
iii. Behaviour: You should also check the change in the behaviour of the participants after attending the training.
iv. ROI (Return on Investment): You should also check the return achieved from the change and training.
d. ABCD Model of Leadership
Golden Statement:
To gain trust, extend trust.
The ABCD model of leadership involves the following:
i. A–Ability: This refers to building trust in a leader or employee who is result-oriented, expert, problem solver, generates performance, and develops skills over time.
ii. B – Believability: This refers to believing in leaders or employees who have honesty and values, admit mistakes, sincere, give respect, play no blame game, take responsibility, act with integrity, and never condemn.
iii. C – Connectability: A leader should be caring, empathetic, a good communicator, and listen to others.
iv. D – Dependability: Dependability builds with a leader or employee who is reliable, organised, responsive, punctual, accountable, and consistent.
#2. Leadership Strategies
You should use the following leadership strategies to become a successful leader:
i. MCD model of leadership: The model is about managing, coaching and delegating. It is similar to Lord Krishna’s leadership for Arjuna, he managed and coached Arjuna throughout Bhagwad Gita and at last, he delegated him with the responsibilities.
A good leader uses a leadership style as per the situation and works for the progression of employees.
ii. Talent progression: The Bhagavad Gita Chapter 4 Verse 34 is about surrendering to your leader, questioning how to achieve his expectations, and following his instructions:
Golden Statement:
The law of increasing returns implies:
When you give more than what you get, soon you get more than what you gave.
iii. Kirkpatrick model of leadership: A leader should check the reaction, learning, behaviour, and returns from his leadership. Lord Krishna checked the reaction of Arjuna in the Bhagavad Gita Chapter 2 Verse 7:
Lord Krishna checked the learnings of Arjuna in the Bhagavad Gita Chapter 11 Verse 1:
The Bhagavad Gita Chapter 11 Verse 41 shows the changes in the behaviour of Arjuna:
The Bhagavad Gita Chapter 18 Verse 73 shows the return Arjuna gave through his action:
iv. Balance of courage and consideration: There should be a balance of courage and consideration. You should discuss your strengths and weaknesses with others. A win-lose relationship with ego, arrogance, superiority complex, overconfidence, dominance, control, and authority does not sustain longer.
Golden Statement:
Wise men speak because they have something to say, but fools speak because they have to say something.
A lose-win relationship results in low motivation, morale, confidence, self-image, self-worth, pessimism, and determination.
You should avoid lose-lose situation because it means none of the parties listens to each other.
There should be a win-win situation as this is the outcome of a balance of courage and consideration.
The Bhagavad Gita Chapter 12 Verse 13 is suitable in this situation:
v. Leadership is solidarity in solitude: You should be connected to your leader through his preaching and learning. The association with your leader could be instruction based and can also be a physical. You should have sincerity and will to learn something and this automatically provides you privilege.
The application of solidarity in solitude is possible through RiSiMiS (Ritual of Sixty Minute Solitude) which means to read a book, listen to a mentor, watch a video, or listen to the audio for 60 minutes.
This should be done every day. You should also rate yourself on qualitative and quantitative basis.
Golden Statement:
Learning is not a product of schooling but it is a lifelong attempt to acquire it.
vi. Leadership by example: A leader should set an example for his followers.
Golden Statement:
Leadership is at its best when it is caught, not when it is taught.
It is not by instruction, it is by inspiration.
vii. Leadership is both mentoring and parenting: A leader should mentor and parent his team members to show them the right path.
Golden statement:
- A badly parented child is a child lost.
- Actions that are appreciated get repeated.
A good leader should talk about goal-oriented topics, direction and decision-oriented topics and ask positive and solution-oriented questions.
A leader should not do free-flow talk and micro-manage people.
Leadership should not be based on comparing, complaining, and criticising. It should be recognising, reforming and rectifying employees.
viii. Master leadership v/s servant leadership: A great leader has always had an experience of serving others. A servant leader always gives importance to the rights of the people and not to his power.
Golden Statement:
A great leader is seen as a servant leader feeling that one wants to serve first.
A person’s power makes him a leader, not his positional power. A leader is manifested and not manufactured.
A leader should not do the following:
- The hardcore belief that I’ve succeeded
- Winning too much attitude
- Ungrateful
- Failing to express gratitude
- Playing my favourite
- Imposing own standards while judging
- Desire to be served than to serve
- I, me, myself attitude
- Start a conversation with negative qualifiers
- Find opportunities to tell how smart I am?
- Pointing out other’s faults at the beginning
- Not listening to others
ix. Leadership attracts – loyalty and commitment: A good leader involves the people with him to win the trust, loyalty and commitment of team members or followers.
Golden Statement:
To win the marketplace, you have to first win the workplace.
A leader should make his employees discover what their work is.
Golden Statement:
Your work is to make your team discover their work.
A loyal employee is an outcome of good leadership.
A loyal employee works hard, stay longer in the organisation, creates support, and improves customer service.
Good customer service make loyal customers and they can be hard-core loyal, split loyal, or shifting loyal.
x. Change leadership: If you want to change someone, then explain the benefits of change to him/her. This you can do by reducing the scope of the problem and sharing the future benefits. Change leadership involves the following 4 steps:
a. Conviction in purpose (to establish the purpose to change)
b. Handholding (guide to change)
c. Assign work as per the skillset
d. Review (to appreciate or give learnings; for this, use Key Performance Indicators – Red, Blue, Green)
xi. Downward integrity syndrome: You should practice a few simple disciplines every day to achieve success. A gradual improvement every day leads to compounded improvement and learning.
Golden Statement:
- Previous learning doesn’t go waste, it adds value to the learnings you already have.
- If you strive to improve by 1% every day, you will experience a radical compounding effect.
So, consistent action is better than a massive action and both can also be used in combination for better results.
xii. Delegation to Navratna: You should delegate work to employees according to their psychology and physiology. While delegating work amongst people you can use the concept of an action man, people man, process man, and idea man.
Golden Statement:
If two people think absolutely the same, it means the second person is useless.
So, two different people or leaders come up with new ideas. This is known as IDEAL (I-Integration, D-Delegation, E-Elimination, A-Automation, L-Liberation). A delegator should implement the IDEAL concept with responsibility. You should also use a performance improvement plan to improve the employees performing below 10%. For the delegation to navratna, take the following steps:
a. Identify your navratna
b. Identify his 3/10 and 7/10 competencies
c. Identify his connector
d. Conduct his RAPP (Recreation, Aspiration, Proficiency, and Problem) analysis
e. Create a role statement and goal statement for higher achievements
xiii. Collaborative advantage: You can gain a collaborative advantage when your team has synergy, then you can draw a roadmap for a new level of success and the ability to explore potential.
To achieve the collaborative advantage, you should find a common purpose, create opportunities, engage participation, accelerate, build partnerships, and reward every small contribution.
Golden Statement:
Coming together is a beginning, keeping together is a progress, and working together is a success.
The benefits of collaborative advantage are an increase in staff mobilisation, adds collaborators, improvement, innovation, experience, market reach, loyalty, income, and revenue.
xiv. Listening leadership = Trust and Influence: A leader should have a clear purpose to listen to others and build trust. He should also have a pure desire to understand, create an emotional connection, active listening, check listening ratio, empathy, etc.
xv. Determined leader: A determined leader should first build a connection with team members or followers and then he/she should correct them.
xvi. Principle before profit: A leader should consider the principles before analysing the profit from an action. A leader should develop a higher taste to discard the lower one. The focus of the leader should be on the goal statement and success statement.
xvii. Sharpening the saw: A leader should renew himself and increase his knowledge. A leader should consider the following points:
- Never become arrogant with your power and strength
- Never consider your enemies less powerful
- Never tell your weakness to anyone
A leader should involve in learning in the following dimensions:
a. Physical dimension (This improves your endurance, flexibility, and strength.)
b. Spiritual dimension (This includes spiritual association, spiritual books, and spiritual chanting.)
c. Intellection dimension (This continuously expands intelligence.)
d. Social-emotional dimension (This helps to deeply understand people and develop meaningful relationships.)
xviii. Appreciative inquiry: A leader should appreciatively do inquiry with team members because it improves esteem, honour, motivated workforce, retention, morale, positivity and imagination, and reduces negativity. A great leader always asks a solution-oriented question. Some of these questions are:
- How important is your goal?
- What is the vision for your life?
- What is your plan for achieving this goal?
- How are you going to change your life?
- How will you achieve your goals?
- Who will support you?
- What changes would you like to bring to your behaviour?
- What are you going to do now?
- What new steps are you going to take?
xix: Circumstantial leader v/s substantial leader: A circumstantial leader is reactive and passive as per the situation while a substantial leader is proactive, stable in any situation, searches for possibilities in every situation, etc.
A leader should focus on the goal and not on the outcome. This is a WOW attitude, which means your complete focus is on the goal not on outcome. A good leader should move from the circle of difficulty to the circle of possibility.
xx. Leadership by synergy: A leader with synergy can generate new possibilities, new alternatives, and new options through mutual learning and insights. This makes the leader a game-changer.
A leader with synergy does not believe in comparing, complaining and criticising patterns. A leader with synergy believes in ownership of what has been done wrong and does not believe in giving excuses when he is wrong.
xxi. Clarified expectations: A leader should not assume that whatever he/she is trying to communicate is well understood by team members and followers.
A leader should be open to further clarify what he expects from the team. For this, he should answer all the questions asked by followers. Team members should also ask questions for clarity from the leader.
xxii. Meetings that get results: A leader should conduct a meeting to get results. A meeting reaps beneficial results when the following things are considered:
- The meeting has a defined purpose
- The questions to ask in the meeting are prepared
- The cost of the meeting is already decided
- The meeting gives an ensured ROI
- The meeting should have few but all right people
- The meeting should start and end on time
- The meeting attendees should come well prepared
- The meeting should be on track
The meeting should also follow the TRA-TRS framework:
- T – Task: What task to be done?
- R – Responsible: Who will do the task?
- A – Action steps: How the task is to be done?
- T – Timeline: When the task is done?
- R – Reviewer: Who will check the task?
- S – Support: Who will contribute to the task?
xxiii. Avoid procrastination – Power of now: A leader should work with the concept of doing work now and with responsibility. A leader should not promote delays in the work.
xxiv. Leadership remodelling: A good leader should remodel the habits of highly successful people. You should notice the words, questions, psychology and body posture, voice tone, lifestyle, beliefs, strategies, attitude, imagination, etc. of highly successful people and remodel for your leadership goals. When you copy the imagination of highly successful people, it is known as NLP (Neuro-Linguistic Programming). A leader should build presupposition to achieve the goals. The NLP has 2 recursive loops the first one is an internal experience and another one is an external experience.
xxv. Visionary leadership- begin with the end in mind: A leader should visualise and set the goal in mind and then plan and work on how to achieve the goal. If the leader has the End in mind, then only he can make the right decisions to move in the right direction.
xxvi. Disciplined leadership: A leader should be disciplined and for this, he has to control his mind. A leader who can control his mind can achieve 80% more success as compared to one who does not have control on his mind.
xxvii. Practising disciplined leadership: A leader should not give excuses and take ownership to achieve goals in any circumstances. A leader should be stable and does not strive to fulfil all desires. He should be emotionally strong.
xxviii. Focus and goal-oriented: A leader who is focused and goal-oriented should first get ready (prepare himself) to aim at the target, and then fire (take action). A leader who does not thinks before taking action regrets in the end.
Golden Statement:
Thinking before starting is wisdom but starting without thinking is regret.
A leader should be focussed and he should not get distracted by unwanted things.
Golden Statement:
When you focus on the problem, you lose the goal.
When you focus on the goal, you lose the problem.
So, don’t change your goal, change your strategy.
xxix. Organisational politics: You should do the following things to avoid being part of organisational politics:
- Believe in fairness and not in the equality because equality is a wrong concept
- Do not speak ill for others because what you speak about others behind their backs speaks more about you
- Complain to the complainee or the authority of the complainee
- Be informed; for this, develop an internal network and be vigilant
- Follow data-driven approach
- Maintain horizon coalition
- Agree to disagree in adverse situations
xxx. Giving feedback generously: A leader should give feedback generously and it should be specific, consistent, for everyone, inspiring, in the right amount, and shows the impact.
Key Learnings
- Learn the importance of leadership to be successful
- Avoid procrastination and being part of organisational politics
iii.
b. (Talent Progression)
iii.
iii.
iii.
iii.
vii.
viii.
xii.
xiii.
xiv.
xvi.
xvii.
xviii.
xxi.
xxii.
xxiii.
xxiv.
xxv.
xxvi.
xxvii.
xxviii.
XXX.
XXX.
